Both halves happen in the same thread, seven months apart, and neither needs anyone to be taken at their word.

Solutions

Someone always ends up holding the pot, and holding the pot is a job nobody wants and everybody second-guesses. When every buy-in is a reply with a link under it, the pot is checkable by every player for the whole season, and the payout is one more reply. The organiser stops being a bank and goes back to being a person with a spreadsheet of scores.
